You don't need forty KPIs. You need a handful you actually look at. Start with these eight.

| 4 | Runway | Cash ÷ net burn. Skip if profitable — watch buffer months instead. |
| 5 | AR days | How long customers take to pay you, on average. |
| 6 | Payroll ratio | Total people cost ÷ revenue. Creep here is silent and deadly. |
| 7 | Top-customer share | % of revenue from your biggest customer. Concentration is fragility. |
| 8 | Cash buffer | Cash ÷ monthly fixed costs = months you can survive a zero-revenue month. |
