Eight numbers worth watching.

You don't need forty KPIs. You need a handful you actually look at. Start with these eight.

1Revenue growthThis month vs same month last year (seasonality-proof).
2Gross margin(Revenue − direct costs) ÷ revenue. The ceiling on everything else.
3Net burn / net profitCash flow per month, 3-month average.
4RunwayCash ÷ net burn. Skip if profitable — watch buffer months instead.
5AR daysHow long customers take to pay you, on average.
6Payroll ratioTotal people cost ÷ revenue. Creep here is silent and deadly.
7Top-customer share% of revenue from your biggest customer. Concentration is fragility.
8Cash bufferCash ÷ monthly fixed costs = months you can survive a zero-revenue month.
Rule of thumb: a KPI you wouldn't change a decision over isn't a KPI, it's decoration. Cut anything you haven't acted on in three months.
